[BIP-690] Ecosystem ONsite Proposal Q4 2024

We are set once again to plan another ONsite!

As a fully decentralized DAO with globally distributed teams, Balancer recognizes the unique challenges (and opportunities) this presents. The ecosystem ONsites aim to address these by fostering genuine connections, enhancing collaboration, and reinforcing our web3 culture.

TLDR:

  • Balancer OpCo Limited will take 14 contributors from the Balancer ecosystem to DevCon 7, in Bangkok, from 12-15 Nov, 2024. :thailand:
  • Proposal includes two extra days for delagging, side events and coworking.
  • Request is capped at $45,762.

Summary

Balancer is a big think-tank! Twice a year, the Balancer ecosystem hosts a meet-up for DAO contributors and Balancer Labs employees to get together. This is where ideas flourish, bonds become unbreakable and real facetime creates experiences that can last a lifetime.

For reference, see the last three previous editions here: Lisbon, Milan, Barcelona (also Bogota and Denver).

After the last edition in Lisbon, we collected some valuable feedback. One key takeaway was that 80% of the contributors “would go anywhere”, and 35% “rather have these events when there’s a crypto event next to it”. In addition, 55% suggested Asia as the next destination.

We decided to cater to that opportunity! :slight_smile:

DevCon 7 is taking place in Southeast Asia, from Nov 12-15, and it is undeniably a top tier irl event for the DeFi and Ethereum communities. This proposal seeks to allocate resources to send 14 contributors to Bangkok, Thailand, fostering collaboration and strengthening the Balancer ecosystem, while connecting with the broader Ethereum ecosystem.

Unlike previous editions, this one will be focused solely on the attendance to Devcon as the main event, so we would like to secure tickets (and builders discounts) as fast as possible. While we will have some extra expenses (tickets and flights at a higher cost) we expect to make savings with less group activities and meeting rooms, also dropping the travel agent so we can book our own plans and move faster.

Objectives

1. Strengthen Team Bonds: Create opportunities for employees to connect on a personal level, building trust and camaraderie.
2. Enhance Collaboration: Facilitate cross-functional interaction and knowledge sharing to spark innovation and drive productivity.
3. Reinforce Web3 Culture: Deepen understanding and alignment with our core values, fostering a sense of belonging to the broader Ethereum ecosystem.
4. Celebrate Success & Motivate: Recognize achievements and inspire continued commitment to our shared goals, specially with the launch of v3 and other produt releases like CowAMM and zenUI.

Pre & Post-Retreat Engagement

  • Pre-Retreat Virtual Events and Groupchats: Virtual icebreakers and team-building activities to build excitement and connections.
  • Post-Retreat Follow-Up: Feedback form to learn what we did right, and where we can improve to maintain momentum and connection.

Expected Outcomes

  • Improved Team Cohesion & Morale: Stronger relationships and a greater sense of belonging.
  • Enhanced Collaboration & Productivity: Increased cross-functional communication and knowledge sharing, leading to innovative solutions and improved workflows.
  • Reinforced Web3 Culture: Deeper understanding of Ethereum ecosystem and alignment with our values, fostering a positive and engaged workforce.
  • Increased Motivation & Retention: A sense of appreciation and investment in contributor growth, leading to higher motivation and loyalty.

Budget

We acknowledge the current market conditions and budgetary constraints. The proposed budget is intentionally conservative and may not fully cover all attendee travel expenses. Balancer OpCo will prioritize cost-effectiveness while mindful to ensure a positive experience for contributors traveling a significant distance.

This proposal seeks to allocate resources to take 14 contributors to Bangkok.

Note: These are initial estimates. We’ll continue to seek cost savings while ensuring a valuable and enjoyable experience for all attendees.

Conclusion

The ecosystem ONsites are investments in our most valuable asset: our community. By fostering connections, collaboration, and a shared sense of purpose, we can strengthen our DAO culture, drive innovation, and achieve greater success together.

We are confident that this Bangkok edition will be a transformative experience for our team, strengthening our bond and propelling us at Devcon 7 towards greater achievements.

Specification

If approved, this proposal authorizes OpCo to plan the event attendance within the specified budget. No token transferred are required at this time, as funds are already unallocated on OpCo’s wallet.

GM, Balancer Fam!

First, thank you to everyone who joined us in Bangkok – we had some nice activations. A big thank you as well to those who couldn’t make it but supported us in other ways.

I’m pleased to share how productive the discussions around V3 have been. The meetings were focused and delivered solid outputs. With multiple tech teams coordinating together in the same room, we have achieved tangible progress to launch v3, setting the stage for the next steps.

We managed to squeeze in a few more contributors in our budget, assisting with costs in one way or another. In the end, the Balancer delegation had 24 people in total and our presence was well noticed around the venue and in many side-events!

Moreover, the side event with Certora and CoWDAO organized by our marketing team was a highlight — more than 200 attendees appreciated not only the welcoming atmosphere but also the opportunity to engage directly with our developers. The feedback was overwhelmingly positive, and it was great to see such meaningful connections being made.

Activations:

  • [Balancer ONsite Activity]: A day dedicated to internal team activities, including mindfulness, physical exercises and fostering team connection.
  • [Devcon and side-events]: Four days of events where much of the team engaged with attendees, representing Balancer within the ecosystem.
  • [Sessions at the Co-working Space]: Technical discussions around V3, marketing strategies, and V3 launch plans.

Pre & Post-Retreat Engagement

Pre-Retreat Virtual Events and Groupchats: We managed communications through Slack and Telegram dedicated groups, where contributors could engage in friendly conversations, share side-event invitations and plan ahead for the trip. This also facilitated official communication to coordinate agenda and align expectations.

Post-Retreat Follow-Up: A questionnaire was sent to all participants, collecting valuable information for following meetups. 92% of respondents said they are “very likely” to join the crew for another ONsite edition.

Event Budget vs. Actuals Summary

This edition was planned a bit late. We spent a lot on flights (as expected) and ended up doing way more activities than we anticipated, also renting a coworking space for the meetings and sessions, which wasn’t in the original plan. Many SPs chipped in and paid some travel expenses from their own pockets, enabling us to assist mote Balancer contributors to join as well, hence the initial allocation for 14 people turned out to be a considerable delegation of 24.

In addition, we invited partners to join in activities with the Balancer crew, including Certora, CoWDAO, QuantAMM and Aura. Big shout out to @JediRasta26 and @naly for sourcing amazing venues for our work sessions and group activities!

Marketing budget

From [BIP-612] our initial marketing allocation of $45,750 included plans for social events at Devcon. After spendings at EthCC ($17,156.66) the budget was $ 28.593,34.

Initially, planning for a marketing-focused presence, the approach expanded to combining in-person marketing with an active ONsite team presence. This blend not only strengthened the external relationships and brand image but also brought personal fulfillment and motivation to everyone involved.

We expect to drop another proposal shortly to secure these funds for more irl events, ETHDenver being in everyone’s sight atm. As for next Ecosystem ONsites, we began the ideation phase for another edition in Brazil (:brazil: Q2/2025), taking advantage of the favorable exchange rate. Again, planning ahead (and early) will be the key, so we should also present that proposal to governance fairly soon.

Thanks for the updates, Danko, everything was really great. I felt well onboarded after meeting a large part of the team. It was amazing to see so many people interested in Balancer at the side event and to connect with the community. I hope to see you all again soon.

I’m sure with every future event, we’ll keep improving and be able to say each one is the best yet.
It’s amazing to be part of the Balancer team and to see how engaged everyone is, all rowing in the same direction.

Sharing sentiment that the on-site was extremely valuable both for meeting partners and having very productive workshops. Team events were absolutely fantastic and are super essential for a full-remote team to bond and be more efficient in the long run. I also really liked the approach of combining the on-site with a conference although it was rather hectic given our imminent v3 launch :sweat_smile:
